1、《實(shí)用商務(wù)項(xiàng)目計(jì)劃設(shè)計(jì)》實(shí)施 建議和范例 “開放教育試點(diǎn)”英語專業(yè)(經(jīng)貿(mào)方向?qū)?破瘘c(diǎn)本科) 《實(shí)用商務(wù)項(xiàng)目計(jì)劃設(shè)計(jì)》實(shí)施建議和范例 對(duì)外經(jīng)濟(jì)貿(mào)易大學(xué) 黃震華 根據(jù)英語專業(yè)(經(jīng)貿(mào)方向?qū)?破瘘c(diǎn)本科)教學(xué)計(jì)劃的規(guī)定,學(xué)員在基本修完 本專業(yè)規(guī)定的必修課和選修課后,進(jìn)入以撰寫畢業(yè)論文為主的集中實(shí)踐環(huán)節(jié)。 本專業(yè)集中實(shí)踐環(huán)節(jié)采用實(shí)用商務(wù)項(xiàng)目計(jì)劃設(shè)計(jì)的實(shí)踐課程方式。 一、 課程的性質(zhì)與任務(wù) 選擇商務(wù)項(xiàng)目,對(duì)項(xiàng)目的可行性進(jìn)行調(diào)查研究與分析,直至確定實(shí)施該項(xiàng)目 并編制項(xiàng)目計(jì)劃,是任何工商組織經(jīng)常進(jìn)行的商務(wù)活動(dòng)。本課程旨在使學(xué)員初 步了解選擇與設(shè)計(jì)商務(wù)項(xiàng)目的全過程,培養(yǎng)學(xué)員綜合運(yùn)用已學(xué)理論知識(shí),提高
2、分析和解決問題的能力,并對(duì)學(xué)員掌握理論知識(shí)和專業(yè)技能進(jìn)行全面考核。 二、教學(xué)要求 學(xué)生要以嚴(yán)謹(jǐn)?shù)膶W(xué)風(fēng)、科學(xué)有效的方法、實(shí)事求是的客觀態(tài)度和勇于創(chuàng)新的 精神完成項(xiàng)目設(shè)計(jì)的全過程。 ? 充分考慮各種可行性條件,選擇項(xiàng)目宜小,要盡可能密切結(jié)合個(gè)人工作實(shí) 踐,以便在規(guī)定的時(shí)間內(nèi),獨(dú)立按步驟用英語完成項(xiàng)目計(jì)劃設(shè)計(jì)的各階段 任務(wù)并提交計(jì)劃書。 ? 運(yùn)用所學(xué)的調(diào)查方法,到現(xiàn)實(shí)中進(jìn)行調(diào)查研究,以便發(fā)現(xiàn)合適的商業(yè)機(jī)會(huì), 避免閉門造車,隨心所欲編造數(shù)據(jù)。如果在調(diào)查取樣中涉及商業(yè)機(jī)密問題 而無法獲取真實(shí)數(shù)據(jù),可對(duì)已有經(jīng)營狀況進(jìn)行估計(jì),推導(dǎo)出所需數(shù)據(jù)。 ? 運(yùn)用所學(xué)的分析方法,綜合分析各種調(diào)研結(jié)果,提高決策
3、能力。 三、教學(xué)內(nèi)容 本課程分為以下四個(gè)階段,12周完成。 第一階段:學(xué)員獨(dú)立通讀教科書,初步了解商務(wù)項(xiàng)目的選擇與計(jì)劃過程,以 及每個(gè)階段的基本要求,在指導(dǎo)教師的指導(dǎo)下確定商務(wù)項(xiàng)目。 第二階段:按照教材第二、三部分的要求進(jìn)行調(diào)查分析,完成并上交商業(yè)分 析、顧客狀況,核心小組訪談、SWOT分析及目標(biāo)分析5項(xiàng)報(bào)告,并與指導(dǎo)教 師商討所遇到的問題與困難。 第三階段:完成教材第四部分涉及的調(diào)查分析,完成并上交項(xiàng)目實(shí)施進(jìn)度表、 項(xiàng)目實(shí)施流程圖、成本分析、項(xiàng)目框架圖及風(fēng)險(xiǎn)分析。在指導(dǎo)教師的指導(dǎo)下修 改完善所有分析報(bào)告,為編制項(xiàng)目計(jì)劃書做好準(zhǔn)備。 第四階段:完成項(xiàng)目計(jì)劃書,要求正文部分不少于
4、2,000英文詞。 四、教學(xué)安排 第一階段 2周 第二階段 4周 第三階段 4周 第四階段 2周 以上總計(jì)144學(xué)時(shí),每周12學(xué)時(shí),12周完成,8學(xué)分。 五、成績(jī)?cè)u(píng)定 學(xué)員必須完成商務(wù)項(xiàng)目計(jì)劃設(shè)計(jì)的整個(gè)過程,根據(jù)過程中的各個(gè)環(huán)節(jié)完成情 況及計(jì)劃書編寫質(zhì)量,按五級(jí)分評(píng)定總成績(jī)(優(yōu)秀、良好、中等、及格、不及 格),并對(duì)項(xiàng)目研究報(bào)告正文及附件寫出評(píng)語。 具體分值分布如下: 5% 5% 10% 5% 10% 5% 60% (具體分值分布另定) ? 顧客狀況分析 ? 核心小組座談 ? 5、劃書 六、教與學(xué)方法 學(xué)員以自學(xué)為主,在認(rèn)真學(xué)習(xí)教材的基礎(chǔ)上,注重調(diào)查研究,定期接受指導(dǎo) 教師指導(dǎo)。 指導(dǎo)教師應(yīng)根據(jù)本大綱的要求,在項(xiàng)目設(shè)計(jì)過程的各個(gè)環(huán)節(jié)中為學(xué)員提供咨 詢指導(dǎo),檢查學(xué)生所做的各階段分析報(bào)告,提出初步評(píng)價(jià)與修改意見,并按成 績(jī)?cè)u(píng)定標(biāo)準(zhǔn)分別給出建議成績(jī)。 七、對(duì)報(bào)告格式的要求 項(xiàng)目計(jì)劃書原則按正規(guī)形式完成,對(duì)象為機(jī)構(gòu)外讀者。也可根據(jù)項(xiàng)目實(shí)際, 做成內(nèi)部備忘錄形式。 項(xiàng)目報(bào)告及各項(xiàng)附件必須電腦打印,格式統(tǒng)一為:使用Word 6.0及以上文 字處理軟件;正文字體Times New Roman,字號(hào)為12P,版心高22cm,寬16cm, 頁碼在外;A4幅面,每頁32行(不含
6、面碼),激光或噴墨打印。指導(dǎo)教師不審 閱手稿和不符合格式、版式的打印稿。 附錄:對(duì)2003年度實(shí)施的幾點(diǎn)意見 1、 對(duì)2002年度學(xué)生“設(shè)計(jì)”總的評(píng)價(jià) 從浙江和江蘇等地七份學(xué)生的“設(shè)計(jì)”來看,總的印象相當(dāng)不錯(cuò)。課程要 求的6小項(xiàng)平時(shí)作業(yè)和最后的商務(wù)項(xiàng)目總設(shè)計(jì)項(xiàng)目齊全,有的還超過了課程的要 求,格式正確,語言比較通順,總的來說達(dá)到了課程的目的要求。 缺點(diǎn)和問題有以下幾點(diǎn): ? 有些設(shè)計(jì)的項(xiàng)目(如My Fresh)與課本的樣本距離太近,不僅選題很 相似,而且有不少段落的安排和文字也和課本雷同,說明學(xué)生對(duì)課程 尚未完全掌握,還停留在依葫蘆畫瓢的階段。而且向同學(xué)們指出這一 點(diǎn)很重要,以避免以
7、后在撰寫科研文章時(shí)出現(xiàn)“剽竊”的問題。 ? 有的設(shè)計(jì)(如Logistics)有自己的選題,課程所要求的內(nèi)容和要點(diǎn)也 都已經(jīng)包括在內(nèi),但語言問題相對(duì)較多,說明學(xué)生的英語水平尚未達(dá) 到運(yùn)用純熟的程度。不完整句、主謂語不一致、非謂語動(dòng)詞、時(shí)態(tài)、 介詞、詞性、名詞單復(fù)數(shù)等是發(fā)現(xiàn)的主要問題。語言上的錯(cuò)是看到的 各設(shè)計(jì)中普遍存在的問題。 ? 送來的作業(yè)有的多達(dá)35頁,把平時(shí)的6項(xiàng)(有的有10項(xiàng))也都包括 在內(nèi),似過于繁瑣,重復(fù)之處太多。我認(rèn)為,平時(shí)的6次作業(yè)是為最 后總設(shè)計(jì)做準(zhǔn)備的,是一個(gè)學(xué)習(xí)過程,同時(shí)也是過程考核的一種手段。 建議導(dǎo)師加強(qiáng)對(duì)平時(shí)作業(yè)的輔導(dǎo),給學(xué)生以具體的指導(dǎo)和幫助,同時(shí) 對(duì)學(xué)生提出嚴(yán)
8、格要求,要求學(xué)生一定要按時(shí)、按要求完成。這6次作 業(yè)記為平時(shí)成績(jī),同時(shí)作為最后總體設(shè)計(jì)的素材,最后只交總的設(shè)計(jì) 及其摘要說明即可。 ? 內(nèi)容上的問題包括: SWOT分析不夠詳細(xì),(如Human Resource),對(duì)下一步如何開展業(yè) 務(wù)展開不夠。 內(nèi)容前后矛盾,如(Logistics)中,先說產(chǎn)品全部出口,后又說在百貨 店賣。 數(shù)字前后不一致,如(Logistics)中自有車輛一會(huì)兒說10輛,一會(huì)兒 說7輛。 內(nèi)容與現(xiàn)實(shí)有較明顯的距離,如(Human Resource)每人平均月工資 才500元,對(duì)獵頭公司而言不太現(xiàn)實(shí),設(shè)計(jì)的辦公房間也太小。 3 (Logistics)的題目
9、太大,似超出了電大學(xué)生能掌握的程度。 SMART是對(duì)設(shè)計(jì)的要求,應(yīng)體現(xiàn)在設(shè)計(jì)文本的各個(gè)方面,不必單列一 項(xiàng)(Piano Bar)。 2、 對(duì)指導(dǎo)教師的幾點(diǎn)建議 ? 根據(jù)各地方電大的反映,每一名指導(dǎo)教師每次以指導(dǎo)十名學(xué)生為宜。在 目標(biāo)指導(dǎo)和過程指導(dǎo)之間,應(yīng)以過程指導(dǎo)為主。首先,應(yīng)幫助學(xué)生樹立 信心。雖然這是一門新課程,內(nèi)容和方式同學(xué)們不太熟悉,但總的說來 并不難。告訴學(xué)生不必緊張。如果對(duì)課本能基本理解,加上教師的指導(dǎo), 平時(shí)6次小作業(yè)(占總分的40%)應(yīng)能得到不錯(cuò)的分?jǐn)?shù),這又為總設(shè)計(jì) 打好了基礎(chǔ),總評(píng)成績(jī)達(dá)到及格以上應(yīng)當(dāng)說是不難的,(當(dāng)然,得高分既 要有好的基礎(chǔ),又要認(rèn)真下功夫)。 ?總
10、的設(shè)計(jì)應(yīng)包括對(duì)現(xiàn)在業(yè)務(wù)情況的分析(或市場(chǎng)分析),包括存在問題, 通過對(duì)市場(chǎng)、顧客及優(yōu)劣勢(shì)分析,做出初步設(shè)想。 其二是提出解決辦法和目標(biāo):打算、成本、風(fēng)險(xiǎn)、管理與控制,以及進(jìn) 程。 基本要求是SMART,即具體、可衡量、能得到各方面的贊同、符合實(shí) 際、并有明確的時(shí)間表。 只要能包括以上內(nèi)容,言之有理,語言無重大錯(cuò)誤,都應(yīng)視為達(dá)到了課 程要求。 ? 根據(jù)該課程時(shí)間為12周的安排,建議最好在第三周結(jié)束前基本確定項(xiàng)目 的選擇。第一至第二周為閱讀全書熟悉內(nèi)容的時(shí)間,在此期間應(yīng)與學(xué)生 見面一次,了解學(xué)生對(duì)課程內(nèi)容還有哪些問題,并對(duì)學(xué)生的選題提出反 饋意見。第三周應(yīng)把項(xiàng)目大體確定下來。 第四至第六
11、周,學(xué)生應(yīng)精讀第二到第五單元,并每周完成一次 小作業(yè)(顧客情況、Focus Groups調(diào)查和SWOT分析)。導(dǎo)師 應(yīng)在第六至第七周給學(xué)生反饋,根據(jù)SMART的要求指出學(xué)生 作業(yè)中內(nèi)容和語言上存在的問題,記錄學(xué)生分?jǐn)?shù),不及格的學(xué) 生可以給他們一次重做的機(jī)會(huì)。 第八至第十周,學(xué)生應(yīng)精讀第六到第九單元,每周再各完成一 次小作業(yè)(行動(dòng)計(jì)劃、風(fēng)險(xiǎn)分析和設(shè)計(jì)框架)。導(dǎo)師應(yīng)在第十至 第十一周給學(xué)生反饋,進(jìn)行一次較充分的輔導(dǎo),指導(dǎo)學(xué)生按第 十單元的樣本要求完成設(shè)計(jì)的文本和摘要。 第十一到第十二周為學(xué)生綜合以前作業(yè),進(jìn)行歸納寫作的時(shí)間。 ? 輔導(dǎo)重點(diǎn): 第一單元:有關(guān)的概念,項(xiàng)目設(shè)計(jì)的要點(diǎn),包括目標(biāo)、
12、產(chǎn)出、策略、活 動(dòng)、時(shí)間表、資源、利益有關(guān)各方、環(huán)境等。要求學(xué)生對(duì)課程有一個(gè)總 體的了解,教師應(yīng)對(duì)學(xué)生提出明確要求,包括理解重點(diǎn)、以及6次小作 業(yè)和最后的設(shè)計(jì)文本和摘要的要求。 第二單元:業(yè)務(wù)分析,包括現(xiàn)狀、財(cái)務(wù)狀況、存在問題等。幫助學(xué)生做 好第一個(gè)小作業(yè):顧客分析,以增強(qiáng)他們的信心。 第三單元:顧客需求分析。如何開展調(diào)查,調(diào)查結(jié)果報(bào)告。幫助學(xué)生做 好第二個(gè)小作業(yè):顧客調(diào)查報(bào)告。 第四單元:SWOT分析,即對(duì)企業(yè)的優(yōu)勢(shì)、弱勢(shì)、機(jī)會(huì)和風(fēng)險(xiǎn)進(jìn)行分 析,這是對(duì)前三個(gè)單元的一個(gè)小結(jié)和對(duì)積累素材的進(jìn)一步分析,也是第 三次小作業(yè),應(yīng)當(dāng)作為一個(gè)重點(diǎn)。 第五單元:項(xiàng)目目標(biāo),SMART (即具體、可衡量
13、、能得到各方面的贊 同、符合實(shí)際、并有明確的時(shí)間表)的要求。 第六單元:實(shí)行計(jì)劃的進(jìn)程表。這是第四次小作業(yè)。 第七單元:成本分析,包括設(shè)備與材料、時(shí)間與人力、財(cái)務(wù)費(fèi)用(如銀 行利息和停業(yè)損失等),與不可預(yù)見費(fèi)。 第八單元:風(fēng)險(xiǎn)分析(包括與人、與時(shí)間、與產(chǎn)品相關(guān)這幾個(gè)方面),重 點(diǎn)是利益關(guān)系人分析和對(duì)現(xiàn)在業(yè)務(wù)的影響。這一單元有兩次小作業(yè)即風(fēng) 險(xiǎn)分析和設(shè)計(jì)框架。如果學(xué)生感覺過重,框架的交卷時(shí)間可以往后推一 點(diǎn)O 第九單元:管理、評(píng)估和監(jiān)控。這實(shí)際上是計(jì)劃開始實(shí)施后的事情,在 這一階段,讓學(xué)生有所了解即可。留一點(diǎn)時(shí)間讓學(xué)生完成設(shè)計(jì)框架,并 為起草最后的計(jì)劃書做好準(zhǔn)備。 第十單元:計(jì)劃書的正
14、文、摘要和附信。正文應(yīng)包括引言、主體和結(jié)論 三個(gè)部分。要求學(xué)生對(duì)以前的素材進(jìn)行綜合和概括,不要一字不改地照 抄。附信的文字應(yīng)當(dāng)根據(jù)呈送對(duì)象的不同而有所區(qū)別。課本中的格式可 作為樣本和參考,但不要照搬。 3、 有關(guān)項(xiàng)目設(shè)計(jì)輔導(dǎo)的幾點(diǎn)建議 1)選題 ? 學(xué)生最好選擇自己比較熟悉的題目,項(xiàng)目不宜過大、過復(fù)雜。項(xiàng)目以現(xiàn) 實(shí)的為好,如確有困難,學(xué)生也應(yīng)作必要的調(diào)查,以使數(shù)據(jù)盡量接近現(xiàn) 實(shí)。 ? 學(xué)生在確定項(xiàng)目實(shí)際選題時(shí),應(yīng)聽取指導(dǎo)教師的意見,必要時(shí)應(yīng)有幾次 會(huì)面。 2)作業(yè)和完成總設(shè)計(jì)的其他準(zhǔn)備 ? 要求學(xué)生獨(dú)立完成:業(yè)務(wù)分析,顧客調(diào)查報(bào)告,SWOT分析,計(jì)劃進(jìn)程, 風(fēng)險(xiǎn)分析和設(shè)計(jì)框架等作業(yè)
15、。 ? 學(xué)生在完成上述作業(yè)外,還應(yīng)做好目標(biāo)分析和成本分析等,供最后撰寫 總報(bào)告時(shí)用。 ? 目標(biāo)分析應(yīng)有總體和細(xì)項(xiàng),并符合SMART要求。如能用電腦設(shè)計(jì)一些 圖表作為輔助,則效果會(huì)更好。 ? 成本分析應(yīng)包括初始投入及運(yùn)營投入。初始投入視項(xiàng)目不同應(yīng)包括:建 筑、裝修、家具、設(shè)備、材料等。運(yùn)營投入包括租金、勞力、銀行利息、 折舊、通訊、水電、維修、出差、咨詢、公關(guān)、市場(chǎng)調(diào)研等。 ? 利益關(guān)系人分析應(yīng)照顧到可能涉及的方方面面。 ? 風(fēng)險(xiǎn)分析應(yīng)包括:與人相關(guān),與時(shí)間相關(guān),與產(chǎn)品/服務(wù)相關(guān)等方面。 ? 還要包括對(duì)項(xiàng)目實(shí)施的監(jiān)控。 3)最后的項(xiàng)目設(shè)計(jì)文本 5 ? 它大體應(yīng)包括:附信、封

18、d Beesee Shop Ningbo Executive Summary Beesee Shop Ningbo plans to close the present shop in the Drum Tower Business Center on August 17 and open the new one in the TianYi Square on August 18 in 2002. The main reason to expand the present shop is that the shop is too small to meet the customers9 d
19、emands. Furthermore, the present site of the shop is not the most ideal place to sell ladies5 clothes in Ningbo. The new shop will be situated in the largest new shopping mall TianYi Square. It is on the first floor of the shopping mall and occupies an area of 50 square meters. The project will b
20、ring increases in revenue and profit by around 300 % in the first year and will be even more successful in the years to come. The new shop needs an investment of RMB291, 200 in the first year to rent the premises, decorate the new shop, purchase the new equipment and furniture, stock the new clothe
21、s and offer new services. Our investigation indicates that the new shop will meet the customers5 needs, greatly increase the turnover and profit, and improve the flnancial statements. Proposal Beesee Shop Ningbo is a privately owned clothing shop. It is located on the main road in the Drum Tower
22、Business Center and mainly sells women's formal and casual clothes of Beesee brand. It attracts a large number of female customers between 20 and 35 in the local area. However, the present Beesee Shop only occupies an area of 20 square meters, which is hindering the shop from expanding its servic
23、es. The management planned to offer a wider range of services but the limited space has constrained the implementation. Some customers complained about the insufficient stock and staff, limited range of clothing, narrow space, and improper interior layout. The best solution to the problem is to exp
24、and the present Beesee Shop so that the management can hire two more employees to handle more stock and offer better services. The shop expansion project needs RMB291, 200 to decorate the new shop, install new equipment, enlarge the stock, hire new employees and train the staff. RMB 100,000 would b
25、e invested by the Head Office of Beesee Fashion Company as agreed and the rest would be provided by the owner of Beesee Shop Ningbo. 48、ement will enable us to provide clean and comfortable dining atmosphere and good quality services at reasonable prices to raise restaurant profile, attract more new customers and prevent losing the existing customers.
